You will never outrun Conway's law.
Conway's law is gravity. The systems your org ships look like the org that shipped them. The handoffs that exist in your code already exist between desks. The clarity in the product mirrors the clarity in the org. There's no version of this where you out-design the structure underneath.
Most of the work that calls itself software engineering is organizational design with a build artifact. Most of the work that calls itself operations is the same thing without one.
Role clarity is load-bearing.
Ask anyone in a fifty-person company who decides what. You'll get six different answers. Ask who is supposed to do a thing — three. Ask what the team they joined two months ago is for — silence, then a guess.
This isn't a soft problem. Decisions sit. Work duplicates. The people who could be productive spend their week in coordination. The good ones leave first.
Role clarity used to be conferred by the building. You sat near the team. You knew who decided what because you saw it happen. That building is gone. Hybrid means partial visibility. Distributed means none. The substitutes we reach for — more meetings, longer onboarding, quarterly reorgs — tax the work, then fail anyway.
The cost is hidden, but real.
A team of ten with fuzzy decision rights loses on the order of a day a week to coordination drag. Multiply by the people, the salary, the missed product cycles. You will not see this on a P&L. You'll see it as "we're moving slower than we should," as "leadership feels disconnected from the work," as "the good ones are quietly looking."
When the structure is illegible, every initiative pays a tax to climb the gradient. When the structure is legible, the same initiative just runs.
Agents raise the stakes.
Every agent you deploy asks the same questions a new hire asks. What is this team for? What can I decide alone? Who do I hand off to? A person can shadow meetings for a month and absorb the answers. An agent reads what you wrote down — or it improvises.
Structure used to be something you could leave implicit and pay for slowly. Put software in the seats and the bill comes due immediately: an org that was merely illegible to people is invisible to machines. The companies that get real leverage from agents won't be the ones with the most of them. They'll be the ones whose structure was written down clearly enough to delegate.
